Flip the Gantt from Estimated to Projected and every bar redraws from the time your team has actually logged — a task's projected total is simply the hours logged divided by how complete it is. An 8-hour task that's taken 6.5 hours to get half done projects to 13, so the overrun shows up long before the deadline does.
